* PLM and Organizational Change *

PLM initiatives and Organizational Change Management go hand in hand (and if you are not convinced, do read the evergreen book "Leading Change" by John P. Kotter). Introducing a new way of working, a new way of managing your product data, and of course a new IT-system, brings many new concepts and requires a lot of changes in an organization.

Nothing new here - this has been discussed many times on the pages of this ezine.

Good project management is instrumental in delivering the promises of PLM. However, the strange thing is that established project management approaches hardly take Organizational Change Management seriously. I lately visited a seminar on project management, and very nice models were presented there. But, organizational change management aspects are managed in those models more or less as check boxes on a to-do list:
  • Do we have a training plan? Yes!
  • Do we have a communication plan? Yes!
  • Do we have our stakeholders identified? Yes!
OK, Organizational Change Management done!

Well, not so in practice. Organizational Change Management requires more to gain the full acceptance and ownership by the organization of the objectives of the change.

I think two aspects are very important to consider:
  • The Collective Learning Curve
  • Common Language
The project plan of a PLM initiative should be synchronized with the, let's call it the "Collective Learning Curve" of the organization. This would be the sum of the individual learning curves of all people in the organization affected by the change.
PLM brings many new concepts and ideas. People need time to absorb and reflect on these new insights. The time required depends on factors such as:
  • (the business) culture(s)
  • the general speed of change (e.g., compare consumer electronics v. pharmaceutical industry)
  • time, do people have the peace of mind to learn, or is there a lot of time pressure
  • average age and education level of people.
In some organizations new concepts are easily accepted, in some they are more thoroughly scrutinized, and in other organizations a lot of top down or grass root selling is required.
The resulting time and effort needed to reach the right level on the Collective Learning Curve needs to be factored into the project plan. Classical "Blueprint" type of projects do not synchronize well with the learning curve: up-front we need to know all, in order to specify what we want, but only afterwards do we know what we should have done... An incremental approach to PLM will make the Collective Learning Curve steeper, as concepts become more concrete (implemented) as we go.

Before proper learning can begin, a common language should be developed among all parties. Often in a PLM initiative, there are many expert groups, each of which uses its own jargon. Special attention should be given to this phase (and this is much more than the task on the to-do list: create a project dictionary). I will always recall the face of the manager in charge when, after 1 year struggling with different business units on how to approach PDM systems consolidation, he realized the word "Engineering" was understood quite differently by different people. For some people, Engineering meant the processes surrounding mass-customization of products, for others the activities related to designing one-of-a-kind complex systems. Most project plans do not factor time and facilitate activities for the project members to develop this common language. One kickoff meeting and a dinner afterwards is not enough.

Ignoring the shape of the Collective Learning Curve and not reserving enough time for developing a common language will result in the possibility of "Change Resistance" increasing. Change resistance is a logical defense mechanism of people; faced with too many confusing new concepts and too much pressure (project deadlines) to accept and learn these, what do you do? Step on the brakes!

So, don't oversimplify Organization Change Management aspects in the project plan of your PLM initiative. Change takes time, so be flexible in your project plan.

UGS announced definitive agreement for Siemens to acquire UGS Corp. The agreement was made between Siemens and the current owners Bain Capital, Silver Lake Partners and Warburg Pincus. The purchase price amounts to US $3.5 billion, including assumption of existing debt. The activities of UGS are to be assigned to the Siemens Automation and Drives Group (A&D). A&D will thus become the first supplier for the manufacturing industries to provide an end-to-end software and hardware portfolio encompassing the complete lifecycle of products and production facilities.
