Welcome to this issue of 2PLM, an e-zine distributed every two weeks on a free subscription basis. This week's article "Keys to a Successful PLM Implementation" is from Scott Cleveland.

Lessons Learned the Hard Way :

Identify a Project Champion
PLM projects tend to be very large and as such they take a long time to complete. People are naturally averse to change. You will need a leader to lead them through all that complexity and keep the attitudes to the positive. This person could be considered the project evangelist and will need to spend a lot of time touting the project. This person needs to be someone who is well respected more than just someone with an impressive job title. People need to respect his or her opinion on the project.

Work Within the Politics
Hopefully, the real power broker is the project champion. It is important to understand the political climate and get the other powerful people involved so that they can have some ownership of the project. Use these people to select cross-functional teams that get you more buy-in. Make sure to involve any naysayers early in the project. One person with a bad attitude can make an otherwise solid solution fail. Make sure that you understand and work within the corporate culture.

Document Your Vision for the Solution
Do not start with a technology and then look for a solution. You will be forced into many compromises - some of which could be unacceptable. Talk to the cross-functional team and attempt to document what the perfect solution should look like. Once you have a good grasp on your solution vision, you can begin looking at technology. Technology may force you into some compromises, but this way, the finished solution will be much closer to your vision than if you had started by focusing on the technology.

Leverage Existing Systems
Implementing new enterprise software is expensive and time consuming. If your existing enterprise software is working well for its particular users, stay with it. With all of the new application integration software, it is fairly easy to get applications to talk to each other. Further, there is no single company that can create software that can be all things to all people. If users really like their software and you attempt to replace it with another, you will have a real fight on your hands.

Leverage Existing Processes
Begin the project using existing processes. This will help the users adapt to and accept the new system. If you attempt to change the processes as you go, you will find the project completion date extended greatly. It is acceptable to automate obvious steps, but keep the initial process. Once the system is implemented and you have put in place some useful metrics, you can begin tweaking the process looking for improvements.

If a project fails, it will likely happen by missing one of the above tips. I have uncovered some other useful tips for project success…

Create a Prototype User Interface
The users' only interaction with software is through the user interface. They know nothing about code, Java, .Net, XML and etc. They only know point and click. The best way to flesh out the requirements is through prototyping the user interface.

Analysis
Listen to your people. If they feel you have listened to them and they have some input to the solution, they will embrace it. Don't listen well and see how they like it. You can't design a good solution without good input.

Design
If the builders of the solution can start with: a design that closely aligns with the vision; a design that all of the users feel will work; a design that is well thought out; a design that doesn't back you into a corner when it comes to future changes; a design that answers all of the builders' questions; then the construction and implementation becomes rather trivial.
