- Welcome Page 2 - Update Page 3 - News Page 4 - Brief lines | Welcome to this issue of 2PLM, an e-zine distributed every two weeks on a free subscription basis. This week's article, The Impact of Organisational Change Management on the Success of a Product Lifecycle Management Implementation is from Hans Brueck. It describes some of the findings detailed in his recent MBA dissertation. * More about the PLM Market * First though, some answers to questions about the PLM market described in the previous issue. Our $16 billion preliminary estimate of the 2001 PLM market size refers to the
The $16 billion preliminary estimate is about twice the size of some estimates, though smaller than others. The reason that our estimate is much higher than some is that we are looking at the complete product lifecycle - 'from cradle to grave', whereas lower estimates typically relate to slices of the PLM market such as CAD/CAM/CAE, EDM/PDM, the product development process or CPD (Collaborative Product Development). They may only address Design or DAMA (Design Anywhere Manufacture Anywhere) whereas our figures address DASAMASA (Design Anywhere, Sell Anywhere, Manufacture Anywhere, Support Anywhere). Lower estimates exclude contributions to the PLM market, for example, those of systems from vendors such as SAP, Oracle, Baan (Invensys) and PeopleSoft. However, such systems do address product definition data, for example, engineering drawings and as-ordered, as-planned, as-built, as-shipped and as-maintained configurations - so their contribution should be included in the estimate. Two of the characteristics that distinguish the CAD, PDM and PLM markets are the type of dominant vendor and the percentage spend on services. In the CAD market the technology developers are dominant, and the spend on services is low, about 25%. In the overall PLM market the System Integrators are dominant, and the spend on services is high, over 60%. The EDM/PDM market lies between the other two. * The Impact of Organisational Change Management on the Success of a Product Lifecycle Management Implementation * The environment of manufacturing companies is shaped by time-to-market reduction and increased variety and complexity resulting from trends like globalisation, mass customisation and increased outsourcing. Product Lifecycle Management (PLM) aims to help manufacturers in this environment by providing an infrastructure that ensures that product-related information is accessible for the right people, in the right format and at the right time. Especially interesting for the product lifecycle is the conceptual phase of the product definition process where fundamental design choices are made and the product lifecycle costs are determined to a large extent. The concept of Concurrent Engineering suggests improving this phase by breaking down functional barriers and setting up cross-functional teams. Globalisation and increased outsourcing require collaboration across geographic regions and company borders. Therefore PLM systems do not only provide functionality to control product-related data but also to collaborate within a company as well as in the extended enterprise. The reason for failure of new business concepts like PLM is very often due to a poor implementation phase rather than to the concept itself. It is therefore important not only to take the technological but also the organisational perspective of PLM into account. Collaborating and sharing of data within a company and especially in the extended enterprise challenges existing processes and culture. A holistic implementation approach will therefore most likely result in process as well as cultural changes. For that reason, the success of PLM heavily depends on the willingness of the organisation to accept change and especially on the people that must form inter-organisational and cross-functional teams to collaboratively develop and manage products. However, people are not likely to change the way they have been successfully working. Resistance to change is therefore the natural reaction. The source of resistance is mostly fear of the unknown and uncertainty. Uncertainty can reduce productivity and even paralyse a whole organisation. Changing a culture, structures or processes is therefore risky and often not successful, which is proved by many studies. Change has therefore to be carefully planned and the change process has to be managed and supervised. Organisational Change Management, which deals with the emotional reaction to change, has proved to be a useful tool to facilitate changes. The aim of Organisational Change Management is to gain acceptance for necessary changes and to provide an implementation-friendly environment. Communication of the required changes and participation of people affected by change are common means of Organisational Change Management to address initial fears and to build trust. Coaching people during the change process and facilitating learning of the skills that are needed to deal successfully with the new environment are viewed as essential. To hold the gains of the change initiative and to avoid erosion effects, the installation of a continuous improvement process has proved successful. Recent research that was carried out in the Electronics Manufacturing Industry, and also included PLM Software Vendors and System Integrators, found that the most critical success factors as well as potential problems during a PLM implementation are people-related issues that can be addressed by Organisational Change Management. In conclusion, the impact of Organisational Change Management on the implementation success can be rated as relatively high. In order to realise the full potential benefit of PLM, the implementation therefore has to be viewed as a change process. Proactively including Organisational Change Management methods and tools during a PLM implementation can play an important role to facilitate changes in processes as well as in the corporate culture. According to the research, the early involvement of people affected by the changes and barriers between departments and companies has to be addressed by Organisational Change Management. However, the most important factor for success can be found in the role of senior management whose support and commitment not least decides if the additional budget for the Organisational Change Management initiative is released.
